Sample Revision Limits: How to Control Underwear Development Cost and Calendar

Answer first: A sample revision limit should control scope, not block necessary correction. The buyer and factory need to distinguish factory non-conformance from a buyer-requested design change, record every comment against a numbered sample and define when added work changes the fee or calendar. This keeps development disciplined without rewarding an incorrect sample.

Define what counts as a revision

A revision occurs when the buyer asks for a change to an approved or previously instructed requirement. A factory correction is different: if the sample misses the supplied measurement, material or construction instruction, correcting it should not consume the buyer’s design-revision allowance.

Write this distinction into the sampling terms before work begins.

Freeze the brief before the first sample

The first sample cannot answer every design question if the tech pack is still moving. Confirm the intended style, key measurements, fabric direction, waistband, seam construction, branding and target size before cutting.

Open decisions should be listed as tests or options. Otherwise the team will later disagree about whether a change was always part of the brief.

Use one consolidated comment sheet

Collect design, fit, merchandising and quality feedback into one approved document. Reference the sample number, measurement point, photo and requested action. Contradictory comments create extra rounds and make responsibility impossible to trace.

The factory should respond line by line, stating what will change and what needs clarification.

Separate fit rounds from material and color approvals

A garment may fit correctly even while the final shade is pending. Conversely, a beautiful fabric does not prove the pattern. Track fit, construction, material, color and branding as separate approval streams with clear dependencies.

This prevents a color delay from being misreported as a fit revision and helps the buyer see the real critical path.

Set a change-control threshold

Small corrections can stay within the current round. Major changes—new silhouette, new fabric family, different pouch architecture, expanded size range or revised packaging system—may require a new development scope.

The threshold should be based on changed work, not an arbitrary argument over the number of emails.

Price added work transparently

Sampling fees may cover a stated number of buyer-requested rounds, with additional rounds charged separately. Pattern rework, new trims, custom print screens and express freight can be shown as individual additions.

A fee is reasonable when the cause and scope are documented. It should not be used to transfer the cost of factory mistakes to the buyer.

Protect the calendar with response deadlines

Each round includes factory preparation, material availability, sewing, internal review, shipping and buyer review. Late or fragmented buyer feedback can be more damaging than the physical remake time.

Set comment deadlines and identify who has final approval authority. If the deadline moves, update the launch calendar rather than pretending production can absorb the delay.

Close sampling with a controlled approval package

Final approval should identify the physical sample, tech-pack version, measurement chart, bill of materials, artwork, color standards and approved deviations. The pre-production sample then confirms that bulk-intent inputs are aligned.

Work with a men’s underwear factory that versions these records. The manufacturing guide explains the next controls before bulk cutting.

Frequently asked questions

How many sample revisions should an underwear project include?

There is no universal number. The agreement should define included buyer-requested rounds, while factory corrections remain separate. Complexity and custom materials affect the realistic allowance.

What should not count as a buyer revision?

Correction of a sample that does not follow the approved tech pack, measurement chart, material instruction or documented comment should not normally count as a buyer design revision.

When should a revision become a new development project?

A new silhouette, fabric platform, pouch architecture, size range or branding system can change enough work to justify a revised scope, fee and schedule.

How can buyers reduce sample rounds?

Freeze the brief, use measurable comments, consolidate feedback, approve materials in parallel and maintain one version-controlled decision record.
