Clothing Factory Sourcing
Sourcing fails in the search, not in the negotiation. Search by construction, then compare like with like.
The working guide to finding and running a clothing factory: how to build a shortlist worth contacting, how to verify a supplier you cannot visit, and what to settle in writing before the first payment.
- Three routes cover all 50 articles in this cluster
- Four decisions separate a factory relationship from a directory listing
- Every route ends in a document you can file with the order

Three routes, and you only need one of them
Start from finding the factory, from specifying the product, or from running the order once it exists.
Search by construction, not by product name
Searching for a hoodie manufacturer tells you nothing about whether the supplier knits, dyes, cuts and sews in one building or brokers four steps. Search by the construction, the fabric weight, the order size and the finishing you need, then score the results on programme fit, ownership of each production step, minimum order quantity and lead time. The suppliers who answer those four questions precisely are the on…

Verify the shortlist from your desk
Ask for a live walkthrough at a time you choose rather than a recorded one, check the business registration against the bank account name, and commission an audit when the order size justifies it. Read the published manufacturer lists too, but read them for what they leave out: the inclusion criteria are never stated, so a directory ranking is a starting point rather than evidence. A site visit should confirm a de…

Compare quotes on one rewritten specification
Price differences between quotes almost always mean the quotes describe different products. Send one common specification to every candidate and ask for a reprice against it, on the same Incoterm, with the same packaging and the same inspection requirement. A factory that cannot or will not reprice a common specification has told you something useful about how the relationship would go.

Scope, models and what you own
OEM, ODM and private label carry different development costs and different answers on exclusivity.
Minimums, scope and the full-package question
Ask what is included before you ask what it costs: fabric sourcing, trims, labels, packaging, inspection, freight and documentation are separate line items in some quotes and bundled in others. Full-package supply removes coordination work and adds a margin layer, and the right answer depends on how much of the supply chain you want to own. Write the scope into the order confirmation so the invoice can be checked against it.

Tech packs and sampling
Write the measured points with tolerances, the fabric and trim specification, the colour references and the labelling requirement, then use the sampling rounds to prove them in order: fit, then size set, then pre-production. Sampling costs are predictable when the tech pack is complete and unpredictable when it is not, which is why the same factory quotes wildly different sampling budgets to two buyers. Budget one development round and one correction round.
Choose the model that matches what you own
The model decides who owns the pattern, who pays for development and whether a competitor can order the same garment next month. Decide what you bring before you compare quotes, because an OEM and an ODM quote are not the same product. If exclusivity matters, negotiate it at the ODM stage in writing, before the sample is approved rather than after the first order ships.
Labels, payment and the risks buyers forget
Deposit terms, Incoterms and duty decide what the order really costs.
Labels, packaging and market compliance
Agree the care label wording in the language and format each destination market requires, and keep the test reports with the order file. Packaging is a cost line that is easy to under-budget: retail-ready boxes, polybag warnings, hangtags and inserts all add up, and channel rules may dictate dimensions and warnings you cannot change later. Decide the packaging when you decide the channel.
Payment, shipping and the risks buyers forget
A 30/70 deposit schedule is normal, but the safety comes from the inspection clause rather than the split: the balance should be released against an inspection result, not against a shipping date. Agree the Incoterm explicitly, because ex-works and DDP quotes differ by more than the freight. Then budget the duty and compliance work for the destination market, a cost that frequently arrives after the first order has already been priced.
Four decisions decide a sourcing programme
Everything else on this page follows from these four.
Search by construction
A product-name search returns trading desks, converters and genuine factories in one list.
Verify what they own
Ask which steps happen on their own site and ask for the address of each. Generalities are the answer that matters.
One rewritten specification
Two quotes with different fabrics are not comparable. Ask every candidate to reprice the same build.
Inspection before balance
Release the balance against an inspection result, not against a shipping date.
