Open Costing for Men’s Underwear: Reading Fabric, Trim, Labor and Overhead Lines

Answer first: An open-cost sheet is useful only when every line is tied to a measurable specification, a purchasing unit and an agreed yield. Buyers should use it to understand cost drivers and compare like with like—not to force every factory into the same margin. For men’s underwear, fabric consumption, waistband construction, sewing method, testing and packing usually explain more of the price than the headline labor rate.

Start with the product brief, not the price target

A factory cannot build a defensible cost without a stable brief. Fix the style, size range, fabric composition and weight, color count, waistband type, label method, packing format and order quantity first. A quote based on a vague reference sample will hide assumptions that reappear as surcharges later.

Ask the supplier to mark every provisional item. If fabric width, elastic price or carton configuration is not confirmed, the costing should show an allowance rather than a false fixed number.

Read fabric cost as consumption multiplied by usable price

The correct question is not only the price per kilogram or meter. It is how much usable fabric one finished garment consumes after marker loss, cutting waste, shrinkage allowance and defects. Two fabrics with the same mill price can create different garment costs because width, GSM and usable yield differ.

For comparison, require the fabric unit, usable width, GSM, marker consumption and waste factor. This makes later fabric substitutions visible instead of burying them inside a revised unit price.

Separate waistbands and trims from the main fabric

A custom jacquard waistband has its own yarn, loom setup, repeat length, color and minimum-order economics. Heat-transfer labels, care labels, sewing thread, gusset layers, polybags, inserts and cartons should also appear as separate lines when they materially affect the program.

This detail matters most on smaller orders. A fixed setup charge spread across 500 pieces behaves very differently from the same charge spread across 5,000 pieces.

Labor should describe operations, not just minutes

Men’s underwear labor depends on panel count, pouch construction, seam type, waistband joining, bartacks, label application and inspection. A bonded or flatlock style should not be compared with a basic overlock style as if both were identical sewing minutes.

Ask which operations are included and whether the allowance covers inline inspection, thread trimming and final measurement. The goal is traceability, not micromanaging the operator rate.

Do not confuse factory overhead with profit

Overhead covers the resources that cannot be assigned to one seam: production planning, supervision, utilities, maintenance, compliance systems and administration. Profit is the return for taking commercial and production risk. A transparent quote may show these separately or combine them in one conversion margin.

Instead of demanding an arbitrary percentage, compare the complete scope. A low overhead line can be offset by excluded testing, packing or quality control.

Add sampling, testing and packaging before comparing quotes

Development samples, size sets, pre-production samples, lab tests, inspection and packaging development may be charged once or amortized into the order. Both approaches are valid, but they should not be mixed across supplier comparisons.

Request a landed-scope checklist beside the unit price. This prevents a cheaper quotation from winning simply because it excludes work that another supplier included.

Use open costing to manage changes

Once the baseline is agreed, use the same sheet to model one change at a time: a wider waistband, heavier fabric, extra color, smaller quantity or premium box. The buyer can then see which decision moves cost and which does not.

Version the costing with the tech pack and purchase order. An undated spreadsheet forwarded through email is not a reliable commercial record.

What buyers should send for a usable open cost

Send the tech pack, measurement chart, bill of materials, target size ratio, color breakdown, order quantity, packaging specification and required tests. If any input is undecided, state the options and ask for a side-by-side calculation.

Finetex can review these inputs against its men’s underwear manufacturing capabilities before sampling. The broader manufacturing guide explains the approval sequence around the quote.

Frequently asked questions

Why are men’s underwear prices different between factories?

Factories may be costing different fabric yields, waistband specifications, sewing operations, testing, packing and order quantities. Compare the scope and assumptions before comparing the final number.

Should a factory disclose its profit margin?

A buyer needs a traceable total and clear inclusions. Some factories separate overhead and profit; others quote a combined conversion margin. Either can work if the scope is consistent.

Does open costing guarantee the final price?

No. It creates a controlled baseline. The final price still depends on approved materials, size ratio, quantity, exchange conditions and confirmed packaging.

What is the best way to compare two underwear quotes?

Use the same tech pack, bill of materials, size ratio, color breakdown, testing standard, Incoterm and packing specification for both suppliers.
