How to Source Men’s Clothing From China Without Losing Control of the Order

Sourcing men's clothing from China is a control problem: supplier selection, specification, deposit, production checks and import terms. Here is the process with the control points.

How to Source Men’s Clothing From China Without Losing Control of the Order

Sourcing from China is not difficult to start and difficult to control. The supplier search takes a fortnight; the order runs for three months, during which the specification can drift, the schedule can slip and the inspection can be the first time anyone checks the goods against the agreement. Control comes from documents and checkpoints, and both are established before the deposit is paid.

Why is sourcing a control problem rather than a search problem?

Because the risk sits after the supplier is chosen.

The search determines who makes the garment, while the control points determine whether the garment that arrives is the one that was ordered.

Most guidance on sourcing concentrates on finding a factory, which is the easier half. The failures that cost money happen later: a measurement that drifted within what someone judged acceptable, a trim substituted for a cheaper equivalent, a schedule that slipped without anyone noticing until the loading date. Each of those is prevented by a checkpoint rather than by a better supplier, which is why the control structure deserves as much attention as the search.

Should you use a factory, an agent or a platform?

Each solves a different problem.

A factory gives direct control and the best price at volume; an agent adds sourcing reach and coordination; a platform adds payment protection and discovery.

RouteWhat it providesWhat it costs
Factory directBest price, direct technical conversationYou manage everything
AgentSourcing reach, coordination, translationCommission, less direct control
PlatformDiscovery, escrow-style protectionFees, and limited technical depth

The decision is about how much coordination the brand can do. A team with a technical person and time can work directly with a factory and gain both price and control; a brand without either benefits from an agent, provided the specification and the approvals remain in the brand’s hands. Platforms are useful for first contact and for payment structures, less so for a product that depends on a specification rather than a catalogue listing.

How should the specification survive translation?

By using numbers and photographs rather than adjectives.

A specification that relies on words such as soft, premium or comfortable will be interpreted, and the interpretation will differ from yours.

The remedy is to state measurements with tolerances, give compositions by percentage, name the construction details and supply photographs or drawings for anything visual. Where a reference garment is sent, describe what should change rather than asking for a copy, which is clearer to produce and avoids a design-rights question. Ask the factory to repeat the specification back in its own document before sampling, because the act of restating it usually surfaces the misunderstanding while it is still cheap to correct.

What payment structure protects the order?

Milestones tied to completed stages.

A deposit on confirmation, a payment on approval of the pre-production sample and the balance against shipping documents is the common shape, and each step should release against something you have received.

The purpose is not to withhold money but to keep the approvals meaningful. When the full amount is released before the specification is agreed, a measurement dispute becomes a pricing negotiation rather than a correction. Ask what each milestone releases and keep the answer with the purchase order. Payment instruments are agreed per order, and larger programmes commonly run on a deposit with the balance against documents; Finetex Global, for example, names PayPal, T/T and L/C among its payment methods. Keep copies of the contract, the specification, the approved sample record and every amendment, because those documents are what a dispute is actually about.

What should be checked during production?

Four points: fabric, pre-production, in-line and final.

Each answers a different question, and the earlier ones are cheap to act on while the later ones are not.

Incoming fabric inspection confirms weight, shade and hand against the approved standard, which is the point at which a substitution is still inexpensive to reject. Pre-production approval confirms the line is set up correctly. In-line checks catch faults while the garment can still be corrected. The final inspection applies an agreed acceptance level to the finished order. Ask the factory to state what it performs at each stage and at what acceptance level, and ask what happens if the final inspection fails. A supplier that names rework, replacement or rejection is describing a control; one that describes a discussion is not.

Why is pre-shipment inspection the last cheap moment?

Because after loading, every remedy costs freight.

Correcting a fault before shipment costs a delay; correcting it after arrival costs freight both ways, duty, and the selling season.

That asymmetry is why an independent inspection is worth its cost on a first order of any size. The inspection gives you a record produced by someone who is not the supplier, and that record is what a claim is built on. Ask whether the factory will accept an inspection arranged by the buyer, and book it at a stage that leaves time to act: too early and the goods are not finished, too late and the container is already booked. For a first order, the useful default is to schedule the inspection at least a week before loading.

Which Incoterms suit a first order?

The one that matches who can manage the freight.

FOB leaves freight arrangement to the buyer from the port of loading, while CIF places it with the supplier, and the choice depends on whether the brand already has a forwarder.

For a first order, the practical consideration is less about the term’s legal elegance than about who can fix a problem when one appears. If you already work with a forwarder, FOB keeps the process and the visibility with them. If you are new to importing, a CIF quotation is easier to compare because the freight is inside the price, although the freight cost becomes less visible as a separate line. Whichever term you use, confirm what is included: port charges, documentation and the point at which risk passes.

How should landed cost be calculated?

Unit price plus freight, duty, clearance and finance.

The landed cost is what the goods actually cost to have in the warehouse, and it is the number that should drive the retail price rather than the factory invoice.

Duty is calculated on value and classification, and the rate can be checked against the published tariff schedule before the order is placed. Clearance charges, inland transport and the cost of the cash tied up during production and transit all belong in the calculation, and on a bulky product such as apparel the volume-based freight can be a material share. Build the model once and reuse it, because it turns each sourcing decision into a comparison of landed cost rather than of unit price.

Which freight mode should be used?

Sea for cost, air for timing, and often both.

Sea freight costs a fraction of air per unit and takes several weeks longer, so the choice follows whether the goods need to reach a selling window.

T-shirts, underwear and knitwear are light and bulky, so freight is governed by volume rather than weight, which makes carton efficiency a direct cost. Ask the factory to state the carton dimensions and weight with the quotation and to propose a carton that fills the pallet. Where part of the order needs to arrive earlier, splitting the shipment — air for the fastest-selling sizes and colours, sea for the balance — is often better commercially than choosing one mode for everything.

On a bulky product, carton efficiency is a direct cost rather than a warehouse detail.

How should problems be handled after delivery?

Five steps, in order.

Each keeps the issue commercial rather than personal, and the second is the one that matters most.

  • Compare the goods against the approved sample and the inspection record.
  • Record the discrepancy with photographs and measurements, not descriptions.
  • Notify the supplier before the goods are distributed, not after.
  • Refer to the clause that covers the failure rather than opening a general discussion.
  • Decide the commercial remedy: replacement, credit or deduction.

A photograph and a measurement are evidence, while an email describing disappointment is not. Where the specification named the remedy, the conversation starts from an agreed position. Where it did not, the conversation is about what is fair, which is a slower and less predictable process.

What should be documented for the next order?

Four documents, one programme.

Those four documents turn a first order into a repeatable programme, because the next order can be placed against a standard rather than rebuilt from a description.

Keep them in the brand’s own system, including the approved sample record and the supplier contact for each component. Ask what will still be available next season, in the fabric and the trims, and note the answer with the specification. A sourcing programme becomes genuinely controlled at the second order, when the documents do the work instead of the relationship.

FAQ

How to buy clothes directly from a Chinese manufacturer?

Send a specification rather than a general enquiry: measurements with tolerances, composition, construction notes, decoration, packing and destination market. Ask which stages run in-house, how the minimum is composed, and what the payment milestones release. Then verify with a paid sample before any production deposit.

What is the best platform for sourcing clothing from China?

Platforms are useful for discovery and for payment structures, but they verify little about production capability. Use them to build a list, then qualify each candidate on category capability, minimum fit, sampling discipline and compliance handling before committing to anything.

Do I have to pay tariffs on clothing from China?

Import duty generally applies and is calculated on value and classification, so the rate should be checked against the published tariff schedule before the order is placed. The landed-cost model should include duty, clearance charges, inland transport and the cost of the cash tied up in the order.

What is the safest way to pay a Chinese supplier?

Use milestones tied to completed stages rather than releasing the full amount up front: a deposit on confirmation, a payment on approval of the pre-production sample and the balance against shipping documents. Keep the contract, specification and every amendment, because those documents are what a dispute is actually about.

Next step for your team: send the Finetex Global team your specification or reference garment, and ask for the production checkpoints, the inspection arrangements, the payment milestones and the carton specification before you place a deposit.
