How do I read underwear returns to diagnose fit problems?

How to read underwear returns and reviews to diagnose fit problems: categorising return reasons, looking for patterns by size, linking complaints to measurements and deciding fixes.

How do I read underwear returns to diagnose fit problems?

Part of Underwear Fit, Styles & Construction in Finetex Talk — buyer questions answered by the Finetex editorial team.

The question

A brand sees a rising return rate on its boxer briefs. Customers write comments such as "too small", "rides up" and "uncomfortable". The team wants a method to turn these returns into specific fit fixes.

Finetex Editorial Team – Main answer

Short answer: Returns and reviews are useful fit data if you sort them consistently. Group return reasons into categories such as too small, too large, waistband, leg ride-up, pouch and fabric, and analyse them by size, colour and production lot. Patterns tell you where to look: complaints concentrated in one size point to grading; complaints in one lot point to production variation; complaints across all sizes point to the base pattern or fabric. Then measure returned garments against the specification and compare with your size chart before changing anything.

Categorising returns

  • Too small or too large overall.
  • Waistband: tight, loose, rolling.
  • Legs: riding up, tight, loose.
  • Pouch: too small, too large, uncomfortable.
  • Fabric: pilling, shrinking, too thin.
  • Other: defects, colour, expectations.

Keep categories fixed so data can be compared over time.

Looking for patterns

  • By size: one size failing suggests grading or size chart issues.
  • By lot: a sudden rise suggests production or fabric variation.
  • By colour: some dyes or fabrics may shrink differently.
  • After washing: complaints after washing suggest shrinkage or elastic recovery.

Checking garments

Measure returned pieces and retained samples from the same lot against the specification. Check shrinkage with ISO 5077 if comments mention size changes after washing. Check elastic stretch and recovery, for example with ASTM D4964.

Checking the size chart

Compare customers' stated measurements with your chart. Use consistent body points, such as those in ISO 8559-1. Many "too small" returns come from charts that do not match the garment. Check whether the product page tells customers how the garment should fit, for example snug or relaxed, since unclear expectations also drive returns.

Deciding fixes

Change one thing at a time, such as grading, the chart or the pattern, and track returns afterwards.

A worked example

Suppose medium accounts for 40% of sales but 60% of "too small" returns, while small and large return at normal rates. That points to the medium grade or chart line rather than the base pattern. Measure several retained medium pieces at waist relaxed, waist extended, hip and leg opening, and compare with the specification and the next size. If medium measures to specification, the chart or grade step is the likely cause; if it measures small, check production and shrinkage first.

Tools that help

A simple spreadsheet with return reason, size, colour, lot and date is often enough. Review it monthly, and before each reorder, so fixes can be built into the next production.

Limits

Return comments are short and subjective. Use them to find patterns, not as exact evidence.

Facts, recommendations and uncertainty

Established: sorting returns by reason, size and lot shows where fit problems come from. Recommendation: measure returned garments before changing patterns. Uncertain: individual comments, which can be vague or reflect expectations.

Sources and further reading

Standards and regulations are referenced by their published scope. Test parameters, cycles and pass levels should be agreed with your laboratory for the specific product; legal requirements should be confirmed for each destination market.

Three more perspectives

Finetex Editorial Team – Sourcing

Ask the factory for retained samples from each lot so you can compare returns with what was shipped. If returns rise in one lot, share measurement data with the factory and agree a root-cause review. Keep fixes in writing and confirm them on the next pre-production sample. Ask how the factory checks measurements during production, not only at final inspection, since early checks catch drift before a whole lot is affected. Share the return categories so both sides use the same language.

Finetex Editorial Team – Product Development

In product development, link return categories to pattern points: leg ride-up to leg opening and inseam, waistband complaints to elastic and waist measurements, pouch complaints to pouch shape. Test changes with fit models across sizes before applying them to bulk. Keep a log of each change with its date and lot number so later return data can be compared before and after. Avoid changing the pattern and the size chart at the same time, because you will not know which change helped.

Finetex Editorial Team – Quality & Care

In quality control, add the measurement points linked to returns to inspection, with tighter checks where complaints concentrate. Measure a few pieces per lot after washing. Track return rates after each change to see if the fix worked. Compare returned pieces with the sealed sample to see whether bulk drifted from the approved standard. Where defects rather than fit cause returns, raise them separately so fit data stays clean.
